When Satya Nadella became Microsoft's CEO on February 4, 2014, the company was in a quiet kind of trouble. Not the dramatic, headlines-on-fire kind—but the slow, creeping kind that's almost worse. The PC market was shrinking. Mobile had already happened, and Microsoft had largely missed it. Apple and Google had moved in. The stock had been flat for over a decade. Internally, the culture had grown competitive in the wrong ways—people protecting turf rather than building things.Nadella's first email to all employees could have been a victory lap dressed up as humility. A lot of CEO introductions are. Instead, he wrote something direct enough to still be worth reading eleven years later.

Eleven words into a company of 100,000

The email covers a lot of ground—his family, his curiosity, Microsoft's mission, the road ahead. But the line that landed hardest was almost offhand: "Our industry does not respect tradition—it only respects innovation."He wasn't talking abstractly. He was telling 100,000+ employees, on day one, that nostalgia for what Microsoft used to be—the dominance of Windows, the glory years of Office, the PC-on-every-desk era—was not a strategy going forward.
Reverence for the past had a ceiling, and they were bumping up against it.It was a gentle line. But it was also a warning.

When "this is how we've always done it" becomes the real risk

Tradition isn't the enemy. It carries institutional knowledge, proven systems, things that actually work. The problem is when it starts operating as an excuse—when "this is how we've always done it" quietly replaces "is this still the right way to do it?"That shift is subtle, and it's common. Print media held on to its old revenue model long past the point where it made sense. Video rental chains saw streaming coming and bet on their store footprint anyway. Taxi companies had a decade's warning before ride-hailing upended them. None of these industries lacked smart people. They just trusted their track record more than the signals around them.Nadella was naming that trap before Microsoft fell into it completely.

Satya Nadella introduced himself as a learner, not a fixer

What makes the quote more interesting in context is who was saying it. Nadella didn't introduce himself as a turnaround artist or a hard-charging strategist. He described himself as someone who buys more books than he can finish and signs up for more online courses than he can complete. Curiosity, he said, was core to how he operated.That's not incidental. Real innovation requires staying genuinely open to being wrong about what you know—which is uncomfortable, especially inside a company that had been right about so many things for so long.Under his leadership, Microsoft leaned into cloud computing through Azure, became a foundational player in AI, acquired GitHub and LinkedIn, and rebuilt a lot of internal culture around collaboration rather than internal competition. The stock price in early 2014 hovered around $37. The rest is easy enough to look up.

The tough question Nadella asks, are you still building, or just protecting what you built?

You don't have to be in tech for this to apply. The question Nadella was implicitly asking—are we protecting what we've built, or are we still building?—is one that any team, company, or person can sit with.Tradition earns its place by being tested against what's actually needed now. When it stops passing that test, it's just habit with a better reputation.Nadella asked that question publicly, on day one, in writing. That's not nothing.
